Overview
I took on a Technical Lead assignment for a web aggregator platform that was being developed by an external vendor.
The vendor still owned the implementation. My role was to help create better alignment between internal stakeholders and the vendor by clarifying requirements, monitoring delivery progress, reviewing technical direction at a high level, and surfacing blockers earlier.
Problem
The project needed closer coordination between business leadership, product stakeholders, and the external vendor.
Some requirements were still open to interpretation, delivery progress was not always easy to track, and blockers could become visible too late if communication was not structured well.
The main challenge was to reduce ambiguity and improve delivery visibility without taking over the vendor’s implementation ownership.
My Role
I acted as the technical bridge between internal stakeholders and the external vendor.
My responsibilities included reviewing requirement clarity, monitoring vendor updates, identifying possible delivery gaps, helping clarify blockers, and reporting progress to leadership.
At the same time, I was still supporting backend engineering work in my main team, so this assignment required balancing hands-on engineering responsibility with cross-division coordination.
Approach
I focused on making communication and delivery tracking more structured.
Before requirements were passed further to the vendor, I helped review unclear points and worked with stakeholders to make expectations easier to understand from a delivery perspective.
I also monitored vendor updates and compared them with stakeholder expectations. When I saw possible gaps or blockers, I helped raise them earlier so the right people could discuss them with better context.
One important balance was giving enough technical oversight without micromanaging the vendor. The vendor still owned implementation, while my role was to help keep requirements, progress, and technical discussions aligned.
I also had to balance delivery urgency with requirement clarity. Moving fast was important, but pushing unclear requirements too quickly could create rework later. My focus was to clarify the most important items early, especially when they affected delivery direction or stakeholder expectations.
Impact
This work helped improve communication between internal stakeholders and the external vendor during an active delivery phase.
It contributed to clearer requirements, better progress visibility, and earlier discussion of blockers. It also helped reduce ambiguity in conversations between leadership, product stakeholders, and the vendor.
The project was still in progress when I left the company, so I would not position this as a completed delivery. The main value of this work was improving oversight, alignment, and communication during a vendor-led project.
